    Reads

Failure mode Required Rationale or Authority Statement Omitted

    Why it failed

The memo protects Chicken Caesar Wrap and gives Protein Snack Box launch space but never states the full required rationale together: OOS pressure for Caesar, and pilot performance, low waste, code date, and scan credit for Protein Snack Box.

    Justification

The memo does treat Chicken Caesar Wrap as a protected traffic driver: it calls it 'the item that carries lunch traffic,' cites the worst OOS rates in Highway and Rural, and adds a second facing in Commuter. It also gives Protein Snack Box launch space and notes its 5-day code date and signed scan credit. However, it does not explicitly identify Protein Snack Box as a priority because of strong pilot performance and low waste; instead it mainly mentions vendor support, code-date fit, and a Rural cut to one facing. Because the rubric requires both items to be identified on those grounds, the output fails.

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    Justification

The memo does provide cluster-level final facings and slot totals, but it does not satisfy all required outcomes. Metro Core is split into Metro A and Metro B; Metro B shows 11.5 slots with Hummus Veggie Wrap 1 and no Sushi, not a single Metro Core plan of 12.0 slots with Sushi 1, Protein 2, Caprese 1, and Hummus 0. Highway / Travel shows Protein Snack Box 2, not the required 1. Rural North shows 6.5 slots and Southwest Chicken Bowl 1, not the required 6.0 slots and zero Southwest Chicken Bowl.

    Why it matters

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

    Justification

The final facing plan in Sheet 3 does not satisfy the rubric. Chicken Caesar Wrap (GGS-84QJ) is 1 facing in Highway and 1 in Rural, not the required 2 in each, and the rubric explicitly fails any case where Chicken Caesar is below 2 in any cluster. There are also other material mismatches: Protein Snack Box (GGS-6BGH) is 2 in Highway instead of 1, and Southwest Chicken Bowl (GGS-9PQL) is 1 in Rural instead of 0.

    Why it matters

    How to pass

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

    Justification

The workbook does show numeric capacity reconciliation with live capacities 12.0/10.0/10.0/8.0/7.0 and separately shows proposal overages of +0.5 for Commuter, Campus, Highway, and Rural. However, the final recommended tray-slot uses do not fully match the rubric: Rural North is shown as 6.5 of 7.0 slots (Sheet 4B and Sheet 3 total), not the required 6.0, and Metro is split into MET-A 12.0 and MET-B 11.5 rather than a single final Metro 12.0 figure.

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    Justification

The memo does explicitly accept unused space—"Three clusters end with 0.5 of a tray slot open... that space stays empty"—and prefers that over forcing weak/unsupported items, rejecting Caprese in Highway and Egg Salad/Turkey Cranberry in Rural/Highway. However, it does not meet the rubric’s required Rural numeric condition: Highway is shown at 7.5 of 8.0 with 0.5 open, but Rural North is shown at 6.5 of 7.0 with 0.5 open, not 6.0 of 7.0 with 1.0 open.

    Failure mode Off-Scope Advice Added

    Why it failed

The workbook's execution-risk or exceptions section proposes new vendor contract or routing terms, such as a GreenFork routing addendum or extended credit days, beyond the reset decision itself.

    Justification

The workbook is mostly reset-focused and stays within the ten listed SKUs, but Sheet 8 ('Accepted Exceptions and Open Items') includes disallowed action items requiring route/contract changes: e.g., 'Open a routing addendum request with GreenFork for Caprese' and 'ask for the shrink credit to be extended below four delivery days.' Under the rubric, that fails.

Refrigerated Grab-and-Go Reset - Category Planning Recommendation

SUBJECT

July 2026 grab-and-go reset - decision on the buyer proposal, weeks 1-4 (13 July - 9 August)

Recommendation

Release the reset with four changes to the buyer proposal, not as written. The proposal is a reasonable read on what the case should look like by autumn, but it does not fit the case we actually have in July. It exceeds available tray capacity in four of five clusters, it places three items on routes the signed offer letters do not cover, and it leaves two clusters without a compliant vegetarian option. Those are not tuning issues - they would surface as store-level execution failures in week one.

Of the 50 lines in the proposal I accept 35 as written, change 9, and reject 6. The revised set fits every cluster inside signed tray capacity and signed route terms, holds four-week gross profit essentially flat, and takes roughly a quarter of the shrink dollars out of the case.

Proposal figures are theoretical: the set as written cannot be built inside available trays or signed routes. Velocity is held at observed per-store rates, so the comparison gives the recommendation no credit for the space it adds behind faster items. Counting the out-of-stock recovery from those added facings, the gap narrows to $360, or 1.3%. Full derivation in the workbook, sheet 7.

The trade is straightforward: we give up about 1.6% of theoretical four-week gross profit on a set that cannot actually be built, and in exchange we get a set that fits, that stays inside what our vendors have signed, and that throws away 98 fewer units.

The four changes that matter

1. Sushi goes in, but only on the route Sakura actually signed

Proposal: add Spicy Tuna Sushi Roll at 2 facings in Metro Core and 1 facing each in Commuter Suburban and Campus / Hospital. Decision: 1 facing, Metro Core route M-11 stores only. Reject in Commuter and Campus.

This is the highest-risk line in the pack, and the risk is contractual before it is commercial. The signed Sakura letter grants the daily fresh route and the 50% waste credit to "Metro Core stores listed on route M-11" and to nothing else. It says in terms that the Campus and Commuter pilot samples were line-review tests and are not part of the launch commitment, and it excludes any service-level guarantee outside Metro Core. The proposal ranges the item in three clusters and all 18 Metro stores.

The internal read says the same thing the contract does. Metro pilot velocity is 3.15 units per store per week at 10.6% waste - a real result. Commuter is 1.13 units at 32.5% waste and Campus is 2.13 at 26.1%: the two worst waste lines anywhere in the proposal, on a one-day-code item that cannot be held over. The proposal comment instructing planners to "use supplier traffic estimate where pilot is thin" would have sized this launch off the single least reliable number in the pack - Sakura projected 4.4 units per store-week for Commuter against an actual 1.13, an overstatement of 293%.

On the signed route at one facing, sushi earns $11.42 per tray slot per store-week and is worth carrying. At two facings it consumes 3.0 of Metro's 12 tray slots to sell 3.15 units a week, which is more room than the data justifies. The released space goes to a second Southwest Chicken Bowl facing, the strongest slot in the Metro case.

2. Hummus Veggie Wrap stays - the proposal removes the vegetarian answer it cannot replace

Proposal: remove in all five clusters, add Caprese Ciabatta in three. Decision: retain at 1 facing in Commuter, Campus, Highway, Rural and the non-M-11 Metro stores.

This is the change I would flag hardest before this goes to field operations. The proposal removes Hummus everywhere but only adds Caprese in three clusters, and the signed GreenFork letter states that Highway / Travel and Rural North are not approved for Caprese route expansion. Executed as written, Highway / Travel would open the reset with no vegetarian lunch option at all, and Rural North would have only Egg Salad Croissant - which the handoff specifically bars from being a cluster's only vegetarian answer. Reinstating Hummus is worth $1,251 of four-week gross profit and is the single largest positive change in the recommendation.

In Commuter Suburban the swap fails on its own merits, not on routing. The Caprese pilot reads 1.83 units per store-week at 16.4% waste against Hummus at 2.18 units and 8.7% - the one cluster where the trade-up sells less and wastes twice as much as the item it replaces. GreenFork projected 3.2 units there, 75% above what the pilot actually did. Hummus keeps the slot.

3. Caprese Ciabatta is accepted where the pilot supports it - Metro Core and Campus / Hospital

In those two clusters the item earns its slot: 3.17 and 3.30 units per store-week at 6-8% waste, a higher gross profit per unit than Hummus, and both the $0.40 scan allowance and the 30% GreenFork shrink credit live because both clusters take five deliveries a week. In Campus / Hospital I am keeping Hummus alongside it rather than swapping. Meatless over-indexes in that cluster, Campus Hummus is the strongest read of that item anywhere in the chain, and the alternative use of the slot - a third Chicken Caesar facing - is worth about $34 over four weeks against $463. Some of the Hummus volume will re-split with Caprese; even at heavy cannibalisation the slot is better spent on Hummus.

4. Egg Salad Croissant and Turkey Cranberry Sandwich come out of the case entirely

Proposal: keep Egg Salad in Rural North and Turkey Cranberry in Highway / Travel. Decision: reject both retentions.

Both are held in the proposal on store advocacy rather than data, and the proposal comments say so - a district manager notes that "some regulars still ask for it," and highway stores "asked to keep one slot from winter if space allows." The records do not support either. Egg Salad in Rural runs 0.72 units per store-week at 24.3% waste; Turkey Cranberry in Highway runs 1.13 units at 22.4%. Both are the highest-waste lines in their clusters. Turkey Cranberry is also a winter feature on which EatWell authorises no returns or billbacks after 31 January 2026, so every unit of that shrink lands on us. Dropping the two of them costs $289 of gross profit and removes 33 waste units, and the space they free is what makes the mandatory vegetarian placement possible in both clusters.

Revised cluster assortment

Facings shown are final. Metro Core runs two planogram versions because sushi cannot be shipped to Metro stores off route M-11 under the signed terms; every other cluster runs one set. A dash means the item is not ranged in that cluster.

Southwest Chicken Bowl, Cobb Salad and Spicy Tuna Sushi Roll each consume 1.5 tray slots per facing, so a facing count is not the same as a slot count.

Metro Core reaches exactly 12.0 slots in the proposal only by giving sushi 3.0 slots in all 18 stores, which the signed Sakura route does not permit. Highway / Travel is also understated in the proposal: its Caprese line cannot be valued at all, because no internal pilot was run in that cluster and the signed letter excludes the route.

Three clusters end with 0.5 of a tray slot open. Nothing in the item master occupies half a slot, and the handoff bars using a partial facing to solve a capacity problem, so that space stays empty. In Highway and Rural that is the honest answer rather than a missed opportunity - Chicken Caesar is genuinely short of space in both, running the two worst out-of-stock rates in the chain at 0.267 and 0.331 store-days per store-week, but a second facing needs a full slot and there is not one to give.

Supporting economics

All demand figures below come from the eight weeks of internal sales, waste and inventory records ending 25 May 2026. Weekly trend across that window is flat, so the averages are stable. Supplier projections are not used in any calculation.

MET Metro Core, COM Commuter Suburban, CAM Campus / Hospital, HWY Highway / Travel, RUR Rural North. Net contribution = gross profit, less shrink at cost, plus only those vendor credits a signed letter actually grants that cluster, divided by tray slots at one facing. Figures shown greyed as n/a have no internal pilot read in that cluster. Highway / Travel and Rural North earn no GreenFork shrink credit because they take fewer than four deliveries a week.

What the supplier projections would have done to the set

The handoff bars supplier projections as a demand source, and the reason shows up clearly when they are measured against our own records. Urban Spoon is the only vendor whose numbers land inside a normal planning tolerance - between 4% under and 25% over the internal read on the Protein Snack Box. GreenFork is close in Metro and Campus but 75% high in Commuter, the one cluster where its item fails. Every Sakura sushi projection is between 62% and 293% above what the pilot actually sold. Had the proposal been sized on those estimates, we would have committed roughly 4.5 tray slots across three clusters to an item that sells 1-2 units a store a week outside Metro, on a one-day code, with no credit and no service guarantee.

You are a category planning analyst at Blue Mesa Market, an 84-store convenience/grocery retailer. The prepared-foods merchant has asked you to review a July reset proposal for the refrigerated grab-and-go case before it is released to Space Planning and field operations. The proposal came out of vendor line reviews and includes several new items, but the case is capacity-constrained and the first four weeks of the reset must work with the delivery network that is already signed.

Using the attached materials, decide which proposed item and cluster changes should be accepted, changed, or rejected for the first four weeks of the reset. Your recommendation should protect lunch traffic and gross profit while reducing avoidable shrink and avoiding store-level execution problems. The senior merchant needs a practical decision, not a theory memo: identify the highest-risk parts of the proposal, state the revised cluster-level assortment, and show the supporting economics and capacity reconciliation.

Work only from the attached materials. Treat the merchant handoff as authoritative for business rules and trust hierarchy. Treat internal sales, waste, and inventory records as the demand signal; do not rely on supplier projections or proposal comments as proof of demand. Treat signed vendor offer letters as authoritative for credits, route eligibility, and launch support. Do not invent additional case capacity, delivery days, vendor credits, or substitute items that are not in the files. Where the proposal conflicts with the handoff, internal records, or signed terms, explain the conflict and resolve it using the more authoritative source.

Produce the following deliverables in /workspace/output/:

    [] Date: June 10, 2026
[] Context: The July reset has to protect lunch traffic while taking shrink dollars out of the case. [ListBullet] Fit the first four weeks of the July reset into the live refrigerated case. Do not assume the September lease-line change, extra trays, or extra driver stops will materialize.
[ListBullet] Treat internal sales, waste, and inventory records as the demand signal. Supplier projections in the proposal are

Both deliverables are complete and verified: the workbook recalculates with zero formula errors, and the memo passes OOXML validation.

    What I found

The proposal has three defects that would have surfaced as store-level failures in week one:

    1. It doesn't fit. It exceeds available tray capacity in four of five clusters (0.5 slots over in each), and only "fits" Metro Core by giving sushi 3.0 slots in all 18 stores — space the signed Sakura route doesn't permit. Southwest Chicken Bowl, Cobb Salad and sushi each consume 1.5 slots per facing, which the proposal's facing counts obscure.

    2. It ignores signed route limits. Sakura signs a daily route and 50% waste credit for Metro route M-11 only, and states the Campus/Commuter samples were line-review tests. GreenFork excludes Highway and Rural from Caprese expansion. The proposal ranges sushi in three clusters and Caprese in Highway anyway.

    3. It removes the vegetarian answer it can't replace. Hummus is pulled from all five clusters but Caprese only added to three — and Caprese is route-blocked in the other two. As written, Highway opens with no vegetarian option and Rural with only Egg Salad, which the handoff explicitly bars.

    The recommendation

Of 50 proposal lines: 35 accept, 9 change, 6 reject.

    • Sushi — 1 facing, Metro route M-11 only. Metro pilot reads 3.15 u/store/wk (genuinely good, $11.42/tray slot); Commuter reads 1.13 at 32.5% waste. Sakura's projections run 62–293% over actuals.
    • Hummus — reinstated in five placements. Worth +$1,251 and the largest positive change in the pack.
    • Caprese — accepted in Metro and Campus, rejected in Commuter (the one cluster where it sells less and wastes twice as much as the item it replaces).
    • Egg Salad and Turkey Cranberry — out of the case entirely. Both kept in the proposal on store advocacy; both run 22–24% waste.

Result: every cluster fits, zero placements outside signed terms, shrink down $439 (−24%), net GP down $44

4 failure modes across 6 verifier failures

  1. 1Allocation or Selection Plan IncorrectView on Failure Modes ↗Reasoning and Computation2 failures

    Description

After eligibility is established, does the artifact assign a scarce resource, facing, shelf position, assortment item, or appointment slot to the wrong recipient or produce the wrong required final set?

Failure evidence · per affected verifier

    • The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    • The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

  2. 2Quantity, Cost, Capacity, or Rate Calculation WrongView on Failure Modes ↗Reasoning and Computation2 failures

    Description

With the correct source rows and eligibility decisions available, is a required order quantity, excess, cost, credit, capacity, production-mix value, threshold flag, or weighted rate calculated incorrectly?

Failure evidence · per affected verifier

    • The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    • The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

  3. 3Required Rationale or Authority Statement OmittedView on Failure Modes ↗Presentation and Communication1 failure

    Description

Is the underlying decision correct or substantially present, but the memo fails to state a required rule hierarchy, source-governance principle, item-specific reason, signed-term basis, or operating condition?

Failure evidence · per affected verifier

    • The memo protects Chicken Caesar Wrap and gives Protein Snack Box launch space but never states the full required rationale together: OOS pressure for Caesar, and pilot performance, low waste, code date, and scan credit for Protein Snack Box.

  4. 4Off-Scope Advice AddedView on Failure Modes ↗Presentation and Communication1 failure

    Description

With the requested reconciliation or analysis otherwise present, does the final communication add unrequested clinical, treatment, monitoring, referral, release, or operational workflow directives?

Failure evidence · per affected verifier

    • The workbook's execution-risk or exceptions section proposes new vendor contract or routing terms, such as a GreenFork routing addendum or extended credit days, beyond the reset decision itself.
