  • seasonalLLMPass
    Why it matters

Keeping or ambiguously deferring an unsupported winter perishable in July would create avoidable shrink and execution confusion.

    How to pass

  • trust_hierarchyLLMPass
    Why it matters

The task's central trap is that supplier projections and proposal comments conflict with the authoritative demand and vendor-term sources.

    How to pass

  • scope_controlLLMPass
    Why it matters

    Reads

  • executionLLMFail
    Why it matters

The senior merchant needs a first-four-week reset decision that Space Planning and field operations can execute without interpreting generic advice.

    How to pass

Checks whether the memo provides an executable revised cluster-level assortment with slot totals.

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    Justification

The memo is cluster-specific and executable, but it does not satisfy the rubric’s required final outcomes. Metro Core is listed at 11.5 slots and retains Hummus Veggie Wrap 1 (not 12.0 slots with Hummus 0); Highway / Travel has Protein Snack Box 2 (not 1); and Rural North is 6.5 slots and keeps Southwest Chicken Bowl 1 (not 6.0 slots with zero Southwest Chicken Bowl). Therefore not all required cluster outcomes are met.

  • workbook_structureLLMPass
    Why it matters

The workbook must support the memo with granular decisions, not just summary prose.

    How to pass

Checks whether the workbook contains a complete cluster-SKU decision matrix.

    Reads

  • core_final_facingsLLMFail
    Why it matters

This keeps the load-bearing final allocation check while avoiding double-counting the Egg Salad, Turkey Cranberry, Caprese, and Hummus decisions.

    How to pass

Checks workbook final facing allocations for core traffic, base assortment, profit-launch, and route-limited SKUs not separately covered by weak-SKU or vegetarian-distribution checks.

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

    Justification

False. The workbook's final facing plan has multiple material mismatches from the required facings: Chicken Caesar Wrap is 1 in Highway and 1 in Rural (expected 2 and 2), Southwest Chicken Bowl is 1 in Metro and 1 in Rural (expected 2 and 0), and Protein Snack Box is 2 in Highway (expected 1). Turkey Club, Cobb, and Sushi otherwise align, with Sushi at 1 only in Metro and 0 elsewhere. Because several listed final facings differ and Chicken Caesar is below 2 in two clusters, the rubric fails.

  • capacityLLMFail
    Why it matters

A capacity-constrained reset must prove both that the original proposal was corrected and that the final plan fits live case capacity.

    How to pass

Checks whether the workbook numerically reconciles proposal capacity conflicts and final capacity compliance.

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

    Justification

The workbook does include a numeric 'Capacity Check' table with live capacities (Metro 12.0, Commuter 10.0, Campus 10.0, Highway 8.0, Rural 7.0), buyer-proposal trays, revised trays, and fit/over indicators, and it separately shows the proposal overages for Commuter 10.5, Campus 10.5, Highway 8.5, and Rural 7.5 versus capacity. However, the final revised tray uses shown are Metro 11.5, Commuter 10.0, Campus 10.0, Highway 7.5, and Rural 6.5, which do not match the rubric’s required final values of Metro 12.0 and Rural 6.0.

  • dropsLLMPass

  • capacity_disciplineLLMFail
    Why it matters

Perishable reset discipline means avoiding shrink even when that leaves small amounts of capacity unused.

    How to pass

Checks whether the memo accepts specific underfilled capacity rather than force-filling weak perishables.

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    Justification

The memo does treat open space as acceptable and explicitly says Highway / Travel is "7.5 of 8.0 tray slots used, 0.5 held open" and that slack should remain open rather than forcing weak items. It also rejects unsupported Egg Salad, Turkey Cranberry, Caprese, and sushi in poor-fit clusters. But Rural North is stated as "6.5 of 7.0 tray slots used, 0.5 held open," not the rubric-required 6.0 of 7.0 with 1.0 open, so the required numeric criterion is not fully met.

  • proposal_reconciliationLLMPass
    Why it matters

The requested decision is not only a final assortment; it must show which proposed changes were accepted, changed, or rejected.

    How to pass

Checks whether the workbook provides a substantive accept/change/reject reconciliation against the buyer proposal.

    Reads

  • scope_controlLLMFail
    Why it matters

Extra assumptions or unrelated operational actions can make the recommendation unusable even when the core analysis appears complete.

    How to pass

Checks workbook scope control and absence of materially unsolicited tabs, assumptions, or side actions.

    Reads

    Failure mode Off-Scope Advice Added

    Why it failed

The workbook's execution-risk or exceptions section proposes new vendor contract or routing terms, such as a GreenFork routing addendum or extended credit days, beyond the reset decision itself.

    Justification

The workbook is mostly reset-focused and stays within the 10 listed SKUs, but it includes a future action item requiring route/contract changes: in Execution Risks it says 'a routing addendum or a longer-code vegetarian item should be sourced for Q4,' and Vendor Terms says future Caprese expansion 'requires a new signed routing addendum.' The rubric says recommendations requiring new contracts/routes fail.

MEMORANDUM

To:

L. Moreno, Senior Merchant - Prepared Foods

cc:

From:

Category Planning - Refrigerated Grab-and-Go

Date:

19 June 2026 - for Monday’s line review

Subject:

July 2026 grab-and-go reset: recommendation on the 12 June buyer proposal, weeks 1-4

1. Recommendation

Release the reset with the buyer proposal largely intact but with eleven lines overturned and three re-sized. Of the 50 cluster-by-SKU lines in the 12 June proposal I recommend accepting 36, changing 3 and rejecting 11. The proposal as written cannot be built: it exceeds live tray capacity in four of five clusters, it deletes the only route-legal vegetarian option in three clusters, and it places sushi in two clusters that Sakura Express did not sign for. The revised set fits every cluster on the capacity we have today, keeps the whole Protein Snack Box build the buyer asked for, and takes shrink out rather than adding it.

Over the first four weeks the revised set earns $28,135 of net contribution against $27,721 for the proposal and $22,657 for today’s case - and it does so while wasting 78 fewer units and $364 less shrink than the proposal. It earns more gross profit on less shelf risk, which is the only version of this reset that is worth defending to the field.

The buyer-proposal column is generous to the proposal: it excludes the Highway Caprese line, which has no internal demand data to value, and it ignores the fact that the set does not physically fit in four clusters. The real proposal number is lower than shown.

2. The five highest-risk parts of the proposal

2.1 Sushi is scoped well beyond what Sakura Express actually signed

The proposal puts Spicy Tuna Sushi Roll in three clusters and gives it two facings in Metro. The signed Sakura letter limits the daily fresh route and the 50% waste credit to Metro Core stores on route M-11, and states in terms that the Campus and Commuter pilot samples "were line-review tests and are not part of the signed launch commitment." The internal data says the same thing: waste runs 32.5% of supply in Commuter and 26.1% in Campus against 10.6% in Metro, and Commuter sushi is the worst net-GP-per-tray-slot line in that cluster at $2.71 a week. The buyer note that sushi "will reset the case image" is a proposal comment, not a demand signal, and the supplier traffic estimates behind the Commuter and Campus lines are not an accepted source.

Recommendation: reject the Commuter and Campus adds outright, and cut Metro from two facings to one, ranged only in the stores on route M-11. Two facings is 3.0 of Metro’s 12.0 tray slots - a quarter of the case - for the shortest-code, highest-waste item in the reset, with vendor protection that lapses on 16 August.

2.2 Deleting Hummus chainwide breaks the vegetarian rule in three clusters

The proposal removes Hummus Veggie Wrap everywhere and offers Caprese Ciabatta as the replacement. That works only where Caprese is route-approved. The GreenFork letter states that Highway / Travel and Rural North "are not approved for Caprese route expansion under this letter," so in those two clusters the proposal leaves no vegetarian option at all - and in Rural it would leave Egg Salad Croissant as the only meatless answer, which the handoff prohibits. In Commuter the swap is simply a worse trade: Hummus returns $7.16 per tray slot per week at 8.7% waste against Caprese at $6.00 and 16.4%.

Recommendation: reject all five Hummus deletions. Metro and Campus carry Hummus and Caprese together; Commuter, Highway and Rural keep Hummus alone. Retaining Hummus is worth $2,251 of net contribution over the four weeks and is the single largest change in this memo.

2.3 Caprese is proposed where the data does not support it and the route does not allow it

Caprese earns its space in Metro ($11.41 per tray slot per week, 8.4% waste) and Campus ($12.14, 6.4% - the best vegetarian economics in the chain, in the cluster where the capacity file says meatless over-indexes). It does not earn it in Commuter, where the pilot ran at 1.83 units per store per week with 16.4% waste on a two-day code. The Highway add has no internal data at all: Caprese was never piloted there, the only support is a supplier projection of 2.5 units per store per week, and the signed letter bars the route expansion.

Recommendation: accept Caprese in Metro and Campus, reject it in Commuter and Highway. Note that the $0.40 scan allowance is not a reason to go wider: it is paid per unit, and at the recommended distribution we use 373 of the 5,500-unit cap, so the cap is nowhere near binding and there is no allowance-capture argument for forcing the item into a cluster where it does not perform.

2.4 Two legacy and seasonal keeps contradict the handoff and the signed EatWell terms

The proposal keeps Turkey Cranberry Sandwich in Highway because "highway stores asked to keep one slot from winter" and keeps Egg Salad Croissant in Rural because "the Rural DM says some regulars still ask for it." Neither is a demand signal. Turkey Cranberry wastes 22.4% of supply in Highway, is declining 12.5% period on period, and - decisively - the EatWell letter authorises no returns or billbacks after 31 January 2026, so every wasted unit is a full-cost write-off. Egg Salad is the worst line in the chain at 24.3% waste and $1.79 per tray slot per week in Rural, it carries the spring allergy-handling complaints, and keeping it while deleting Hummus would make it Rural’s only vegetarian answer.

Recommendation: delete both chainwide. Between them they free 2.0 tray slots in the two thinnest-delivery clusters, which is exactly where the handoff asks for fewer, cleaner choices.

2.5 The proposal does not fit the case in four of five clusters

Commuter, Campus, Highway and Rural are each 0.5 tray slots over. The pattern is the signature of an assortment built from facing counts without applying the oversized-tray rule: Southwest Chicken Bowl, Cobb Salad and Spicy Tuna Sushi Roll each consume 1.5 slots per facing, not 1.0. Metro fits only by filling the case to exactly 12.0 of 12.0, which leaves nothing for the noon-rush recovery that stores are already flagging. Rural is the sharper problem: the current seven-item set already needs at least 8.0 slots against 7.0 available, so that cluster is over-set before the reset touches it, which is consistent with it carrying the worst waste rates in the chain.

Recommendation: build to the revised set in section 3, which lands every cluster inside capacity and holds 0.5 slots open in Metro, Highway and Rural. No line in this recommendation assumes the September Metro lease-line change, an extra tray project or an additional driver stop.

3. Revised cluster-level assortment - July reset, weeks 1-4

This is the set to release to Space Planning. Facings are full facings; oversized trays consume 1.5 slots. Net GP per tray slot per week is gross profit less shrink at cost, divided by the slots the item occupies - the right ranking metric when trays, not facings, are the scarce resource.

You are a category planning analyst at Blue Mesa Market, an 84-store convenience/grocery retailer. The prepared-foods merchant has asked you to review a July reset proposal for the refrigerated grab-and-go case before it is released to Space Planning and field operations. The proposal came out of vendor line reviews and includes several new items, but the case is capacity-constrained and the first four weeks of the reset must work with the delivery network that is already signed.

Using the attached materials, decide which proposed item and cluster changes should be accepted, changed, or rejected for the first four weeks of the reset. Your recommendation should protect lunch traffic and gross profit while reducing avoidable shrink and avoiding store-level execution problems. The senior merchant needs a practical decision, not a theory memo: identify the highest-risk parts of the proposal, state the revised cluster-level assortment, and show the supporting economics and capacity reconciliation.

Work only from the attached materials. Treat the merchant handoff as authoritative for business rules and trust hierarchy. Treat internal sales, waste, and inventory records as the demand signal; do not rely on supplier projections or proposal comments as proof of demand. Treat signed vendor offer letters as authoritative for credits, route eligibility, and launch support. Do not invent additional case capacity, delivery days, vendor credits, or substitute items that are not in the files. Where the proposal conflicts with the handoff, internal records, or signed terms, explain the conflict and resolve it using the more authoritative source.

    [Normal] Prepared Foods Reset Handoff
[Normal] Blue Mesa Market - Q3 2026 refrigerated grab-and-go case
[Normal] From: L. Moreno, Senior Merchant - Prepared Foods
[Normal] To: Category Planning / Space Planning
    [Normal] Date: June 10, 2026
[Normal] Context: The July reset has to protect lunch traffic while taking shrink dollars out of the case. The buyer proposal was assembled after vendor line reviews, but it has not been reconciled to current tray capacity, delivery cadence, or the signed trade terms. Stores are already flagging that the case is hard to recover after the noon rush, so the final call needs to be operationally boring even if the vendor story is exciting.
[Heading 1] Decision rules for this reset
[List Bullet] Fit the first four weeks of the July reset into the live refrigerated case. Do not assume the September lease-line change, extra trays, or extra driver stops will materialize.
[List Bullet] Treat internal sales, waste, and inventory records as the demand signal. S

    Both deliverables are in /workspace/output/.

    Recommendation

Accept 36 of the 50 proposal lines, change 3, reject 11. The proposal as written cannot be built — it exceeds live tray capacity in four of five clusters, deletes the only route-legal vegetarian option in three, and places sushi in two clusters Sakura Express did not sign for.

    The four highest-risk items:

    1. Sushi is scoped past the signed letter. Sakura restricts the daily route and 50% waste credit to Metro route M-11 and states Campus/Commuter samples "are not part of the signed launch commitment." Internal data agrees: 32.5% waste in Commuter, 26.1% in Campus, vs 10.6% in Metro. → Reject both adds; cut Metro from 2 facings to 1, M-11 stores only.
    2. The chainwide Hummus deletion breaks the vegetarian rule. GreenFork bars Caprese route expansion to Highway and Rural, so the proposal leaves those clusters with no vegetarian option — and Rural with Egg Salad as the only meatless answer. → Reject all five deletions; worth $2,251 over four weeks, the largest single change.
    3. Caprese goes where data and route don't support it. Works in Metro ($11.41/tray-slot/wk, 8.4% waste) and Campus ($12.14, 6.4%); fails in Commuter (16.4% waste, below the Hummus it replaces) and is unapproved plus undata'd in Highway.
    4. Two legacy/seasonal keeps contradict the handoff. Turkey Cranberry in Highway (22.4% waste, and EatWell authorizes no billbacks after 31 Jan — every wasted unit is a full-cost write-off) and Egg Salad in Rural (24.3% waste, worst line in the chain).

Result over reset weeks 1–4 (13 Jul – 9 Aug):

3 failure modes across 5 verifier failures

  1. 1Allocation or Selection Plan IncorrectView on Failure Modes ↗Reasoning and Computation2 failures

    Description

After eligibility is established, does the artifact assign a scarce resource, facing, shelf position, assortment item, or appointment slot to the wrong recipient or produce the wrong required final set?

Failure evidence · per affected verifier

    • The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    • The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

  2. 2Quantity, Cost, Capacity, or Rate Calculation WrongView on Failure Modes ↗Reasoning and Computation2 failures

    Description

With the correct source rows and eligibility decisions available, is a required order quantity, excess, cost, credit, capacity, production-mix value, threshold flag, or weighted rate calculated incorrectly?

Failure evidence · per affected verifier

    • The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    • The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

  3. 3Off-Scope Advice AddedView on Failure Modes ↗Presentation and Communication1 failure

    Description

With the requested reconciliation or analysis otherwise present, does the final communication add unrequested clinical, treatment, monitoring, referral, release, or operational workflow directives?

Failure evidence · per affected verifier

    • The workbook's execution-risk or exceptions section proposes new vendor contract or routing terms, such as a GreenFork routing addendum or extended credit days, beyond the reset decision itself.
