    Why it matters

Sushi is the most tempting vendor-led trap because supplier notes conflict with signed launch terms.

    Reads

  • seasonalLLMPass
    Why it matters

Keeping or ambiguously deferring an unsupported winter perishable in July would create avoidable shrink and execution confusion.

    How to pass

Checks whether the memo makes a concrete all-cluster zero-facing decision for the winter seasonal SKU.

    Reads

  • traffic_profitLLMFail
    Why it matters

The task requires a decision that protects lunch traffic and profit, not just deletes weak SKUs.

    How to pass

Checks whether the memo prioritizes the core traffic and profitable launch items.

    Reads

Failure mode Required Rationale or Authority Statement Omitted

    Why it failed

The memo protects Chicken Caesar Wrap and gives Protein Snack Box launch space but never states the full required rationale together: OOS pressure for Caesar, and pilot performance, low waste, code date, and scan credit for Protein Snack Box.

    Justification

The memo gives Protein Snack Box space in all clusters and says it is "accepted broadly — strong margin and low waste" with signed scan allowance, but it never identifies Chicken Caesar Wrap as a protected/additional-space priority or cites it as a core lunch traffic driver with OOS pressure. It also does not mention Protein Snack Box's long code date, so the rubric's required rationale is incomplete.

  • trust_hierarchyLLMFail
    Why it matters

The task's central trap is that supplier projections and proposal comments conflict with the authoritative demand and vendor-term sources.

    How to pass

Checks whether the memo substantively applies the source hierarchy instead of merely naming it.

    Reads

Failure mode Required Rationale or Authority Statement Omitted

    Why it failed

The memo applies signed vendor terms and internal data correctly in specific decisions but never states the explicit trust-hierarchy principle that internal sales, waste, and inventory records govern demand over supplier or buyer claims.

    Justification

The memo applies signed terms and rejects weak external demand claims in several places—for example, it limits Spicy Tuna Sushi Roll to Metro Core route M-11 because the signed Sakura letter controls route, waste credit, and launch commitment, and it blocks Caprese in Highway/Travel and Rural North per the signed GreenFork letter despite proposal/vendor expansion logic. However, it does not include an explicit trust-hierarchy statement that internal sales, waste, and inventory records are the governing demand signal; it only explicitly says the proposal relied on supplier traffic estimates and buyer/DM comments 'in place of internal sales data,' with no explicit inventory-record hierarchy.

  • scope_controlLLMPass
    Why it matters

The first four weeks must be executable using only the already available items, case capacity, and signed operating terms.

  • executionLLMFail
    Why it matters

The senior merchant needs a first-four-week reset decision that Space Planning and field operations can execute without interpreting generic advice.

    How to pass

Checks whether the memo provides an executable revised cluster-level assortment with slot totals.

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    Justification

The memo is cluster-specific and gives facings/slot tables, but it does not match the required final plan. Campus / Hospital lists Caprese 1 and Protein 2 with no Hummus, while the rubric requires Hummus 1. Rural North includes Southwest Chicken Bowl (1) and shows 6.5 / 7.0 slots, but the rubric requires zero Southwest Chicken Bowl and a 6.0-slot total. Highway / Travel shows 6.5 / 8.0 rather than the required 7.5-slot total. Because these required cluster outcomes are not all satisfied, the rubric fails.

  • workbook_structureLLMPass
    Why it matters

The workbook must support the memo with granular decisions, not just summary prose.

    How to pass

Checks whether the workbook contains a complete cluster-SKU decision matrix.

  • core_final_facingsLLMFail
    Why it matters

This keeps the load-bearing final allocation check while avoiding double-counting the Egg Salad, Turkey Cranberry, Caprese, and Hummus decisions.

    How to pass

Checks workbook final facing allocations for core traffic, base assortment, profit-launch, and route-limited SKUs not separately covered by weak-SKU or vegetarian-distribution checks.

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

    Justification

The final plan in 'Proposal Reconciliation' does not meet the required facings. Chicken Caesar Wrap (GGS-84QJ) revised facings are MET 2, COM 1, CAM 2, HWY 1, RUR 1, but the rubric requires 2 in all five clusters and explicitly fails any cluster below 2. Southwest Chicken Bowl (GGS-9PQL) is also MET 1 and RUR 1 versus expected MET 2 and RUR 0, so multiple graded values differ materially.

  • capacityLLMFail
    Why it matters

A capacity-constrained reset must prove both that the original proposal was corrected and that the final plan fits live case capacity.

    How to pass

Checks whether the workbook numerically reconciles proposal capacity conflicts and final capacity compliance.

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

    Justification

The workbook does include a numeric Capacity Check table with live capacity, proposal slots, revised slots, buffers, and fit status, and the live capacities/proposal over-capacity cases are shown. However, the final/revised tray-slot uses do not match the rubric’s required final values: it shows MET 10.5, COM 9, CAM 9, HWY 6.5, and RUR 6.5, not the required 12.0, 10.0, 10.0, 7.5, and 6.0.

  • dropsLLMPass

  • vegetarian_roleLLMFail
    Why it matters

This captures the nuanced vegetarian tradeoff that generic models often miss.

    How to pass

Checks whether the workbook handles Caprese and Hummus distribution correctly.

    Reads

Failure mode Eligibility or Controlling Rule Applied Incorrectly

    Why it failed

Caprese Ciabatta and Hummus Veggie Wrap end up eligible or ineligible in the wrong clusters relative to the MET/CAM-only Caprese rule and the COM/CAM/HWY/RUR Hummus-retention rule.

    Justification

Caprese Ciabatta (GGS-3RZA) is only carried in MET and CAM and is not carried in COM, HWY, or RUR, but Hummus Veggie Wrap (GGS-5MTC) is not retained in Campus / Hospital: the CAM row shows Revised Facings = 0 and Revised Action = 'Not carried' ('Remove (swapped for Caprese)'). The rubric requires Hummus to be retained in COM, CAM, HWY, and RUR.

  • vendor_termsLLMPass
    Why it matters

Vendor-term accuracy is essential because unsupported credits or route eligibility would make the reset economics and execution plan unusable.

    How to pass

    Reads

  • calculationsLLMFail
    Why it matters

A supporting workbook must let reviewers verify margin, shrink, credit, OOS, and capacity logic instead of trusting unexplained conclusions.

    How to pass

Checks whether the workbook includes auditable numeric economics and calculation evidence behind the decisions.

    Reads

Failure mode Required Evidence Fields or Rows Omitted

    Why it failed

The workbook lacks the row-level economics fields the rubric requires, such as scan credit dollars, margin, out-of-stock rate, or net contribution.

    Justification

The workbook is auditable on facings, sales rate, waste, OOS, GP/unit, and capacity (e.g., Proposal Reconciliation, Demand & Waste Detail, Capacity Check), but it does not include credits in the economics or show net contribution/margin-after-waste. Signed Vendor Terms lists credits ($0.35 Protein Snack Box scan allowance, 30% GreenFork shrink credit, 50% Metro Core sushi waste credit), yet SKU-cluster economics exclude them: e.g., COM Protein Snack Box weekly GP is exactly 3.875 × 3.85 = 14.91875 with no scan credit added, and MET Spicy Tuna weekly waste is 0.375 × 4.3 = 1.6125 with no 50% credit applied. So credits are omitted from economics and no explicit net contribution field is shown.

  • capacity_disciplineLLMFail
    Why it matters

Perishable reset discipline means avoiding shrink even when that leaves small amounts of capacity unused.

    How to pass

Checks whether the memo accepts specific underfilled capacity rather than force-filling weak perishables.

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    Justification

The memo does say unused capacity is intentional and that “empty capacity is preferable to forcing in a low-repeat item, particularly in Highway/Travel and Rural North,” but it does not provide the rubric’s required open-slot figures. Instead, it lists Highway / Travel at 6.5 / 8.0 and Rural North at 6.5 / 7.0, not 7.5 / 8.0 with 0.5 open and 6.0 / 7.0 with 1.0 open.

Prepared Foods Grab-and-Go — July Reset

Revised Recommendation for the First Four Weeks

Date:

Re:

Refrigerated grab-and-go reset — revised assortment for July 13–August 9, 2026

Bottom Line

We recommend releasing a revised version of the July reset, not the buyer proposal as submitted. Of the 50 SKU-by-cluster calls in the proposal, this revision changes 12; the rest are confirmed as submitted (full item-by-item detail is in the accompanying workbook).

It does not fit the live case. It exceeds tray capacity in four of five clusters (Commuter Suburban, Campus/Hospital, Highway/Travel, and Rural North are each 0.5 tray slots over; Metro Core has zero slack at exactly 12.0 of 12.0). This is checked against today's live case only — none of it assumes the pending September lease-line trays.

It conflicts with signed vendor terms in three places (Section 1), all of which trace back to the proposal's own reliance on supplier traffic estimates and buyer/DM comments in place of internal sales data.

It would leave Highway/Travel and Rural North with no vegetarian lunch option at all, which the handoff treats as a non-negotiable rule, not a preference.

The revised plan fixes all three, fits every cluster with tray slots to spare, and still keeps most of the proposal's upside: network gross profit rises 14.9% over today ($6,077 to $6,984 per week across 84 stores) versus the proposal's 18.5% ($7,199/week) — but network waste cost falls 15.9% ($422 to $355/week) where the buyer's proposal, as submitted, would have raised network waste cost 9.4%. Taking shrink dollars out of the case was the stated purpose of this reset; as submitted, the proposal did not do that.

1. Highest-risk parts of the proposal

1.1 Two clusters would end up with no vegetarian lunch option

The proposal removes Hummus Veggie Wrap in every cluster and routes the Caprese Ciabatta trade-up into Metro Core, Commuter Suburban, Campus/Hospital, and Highway/Travel. But the signed GreenFork Kitchen letter blocks Caprese from Highway/Travel and Rural North entirely: “Highway/Travel and Rural North are not approved for Caprese route expansion under this letter… requires a new signed routing addendum.” Combined with removing Hummus and Egg Salad Croissant (the latter on weak data — see 1.4), Highway/Travel and Rural North would carry zero vegetarian items. The handoff is explicit that every cluster keeps one credible vegetarian option and that Egg Salad doesn't count toward it. Fix: reinstate Hummus Veggie Wrap in both clusters at one facing.

1.2 Sushi is proposed in two clusters the signed terms don't cover

The Sakura Express letter limits the daily route, waste credit, and service guarantee to “Metro Core stores listed on route M-11” and states outright that the Commuter and Campus pilots “were line-review tests and are not part of the signed launch commitment.” The proposal adds Spicy Tuna Sushi Roll to both anyway, citing the buyer's own comment to “use supplier traffic estimate where pilot is thin” — the one demand source the handoff rules out. It's also the weakest performer where it was tested: the Commuter pilot ran 32.5% waste and the worst gross-profit-per-tray-slot of any item in that cluster ($4.27); the Campus pilot ran 26.1% waste. Fix: reject both. Within Metro Core itself, only about half of the 18 stores were ever piloted, and the signed credit follows confirmed route M-11 stores specifically — we recommend Metro Core keep the item, but at one facing (not the proposed two) and scoped to route M-11 pending a store list from DSD ops, not rolled to the full 18-store cluster.

1.3 Highway/Travel's keep of Turkey Cranberry Sandwich conflicts with signed terms and the handoff's seasonal rule

EatWell's signed letter bars “returns or billbacks after January 31, 2026” for this winter-seasonal item, so any shrink on it is fully unfunded. Current data shows 22.4% waste on 1.1 units/store/week, and the handoff says directly: “Do not keep winter seasonal sandwiches for Q3 just to fill empty space.” Fix: remove, matching every other cluster.

1.4 Rural North's keep of Egg Salad Croissant rests on a DM's anecdote, not the data

“Regulars still ask for it” is the stated reason in the proposal. The 8-week record shows the opposite: the lowest velocity of any SKU in the cluster (0.72 units/store/week) and the highest waste rate in the cluster (24.3%). The handoff's rule is to remove legacy items “unless the data shows a current, profitable role” — it doesn't here, and it isn't needed as a vegetarian anchor once Hummus is reinstated (1.1). Fix: remove, matching every other cluster.

1.5 The facing plan wasn't reconciled to tray capacity

Four of five clusters come in at exactly the same 0.5-slot overage, which reads as a standard facing template applied without checking each cluster's actual tray count — the exact gap the handoff called out up front. See Section 4 for the full reconciliation.

Removed everywhere: Egg Salad Croissant; Turkey Cranberry Sandwich.

Not carried this cycle: Spicy Tuna Sushi Roll (Commuter Suburban, Campus/Hospital — no signed route or credit); Caprese Ciabatta (Commuter Suburban — data doesn't support it; Highway/Travel and Rural North — signed route is blocked).

Key changes from the proposal, by theme

Vegetarian assortment: a selective swap, not a blanket one. Caprese replaces Hummus where the pilot data favors it (Metro Core, Campus/Hospital); Hummus stays where the data favors it instead (Commuter Suburban) or where Caprese's route is blocked outright (Highway/Travel, Rural North).

Spicy Tuna Sushi Roll: scoped to the one cluster and route the signed terms actually cover, at a facing count the pilot data — not the supplier estimate — supports.

Legacy/seasonal cleanup: Egg Salad Croissant and Turkey Cranberry Sandwich are fully out, network-wide. The proposal's own partial keeps (Rural North; Highway/Travel) don't hold up against the data or the signed terms.

Protein Snack Box: accepted broadly — strong margin and low waste everywhere it was piloted — but trimmed from two facings to one in Highway/Travel and Rural North, where its own pilot velocity runs below items the cluster already carries at a single facing.

Cobb Salad removal in Highway/Travel and Rural North: confirmed as proposed. The data backs this call (low velocity, high waste in both clusters) — one part of the proposal that didn't need a change.

Commuter Suburban and Campus/Hospital show the biggest gap between the proposal's claimed GP and the revised figure — both lose their Sushi contribution, and Commuter also loses the Caprese swap the data doesn't support. Even so, both clusters still gain gross profit over today (+9.7% Commuter Suburban, +17.8% Campus/Hospital) while cutting waste roughly in half versus the proposal (about -42%). Highway/Travel and Rural North actually beat the proposal's own gross-profit figure (+2.8% and +7.0% respectively) once Hummus is reinstated, because it outperforms the items it would otherwise have displaced there.

Rural North is the one cluster where the vegetarian-anchor fix costs a little on waste versus the buyer's plan — about $0.40/store/week, since reinstated Hummus (18.1% waste rate in this cluster) runs a bit higher shrink than the Egg Salad Croissant it replaces. That's the deliberate cost of a mandatory-rule fix, not an error, and the cluster still nets more gross profit than the proposal even after absorbing it.

No facing anywhere is partial — every carried item holds a full facing, consistent with the handoff rule against using partial facings to solve a capacity problem. The buffer left in each cluster is intentional reserve, not an oversight: per the handoff, empty capacity is preferable to forcing in a low-repeat item, particularly in Highway/Travel and Rural North. None of this relies on the pending September lease-line trays.

5. Execution risks and pre-launch action items

Confirm the Sakura Express route M-11 store list within Metro Core before store-level distribution ships. Only those stores should receive Spicy Tuna Sushi Roll and its waste credit; non-M-11 Metro Core stores should not receive the item this cycle.

GreenFork's Caprese scan allowance (capped at 5,500 units) and Urban Spoon's Protein Snack Box scan allowance (capped at 8,000 units over six weeks) are both well under cap at the revised facings and pilot-run sales rates — no near-term risk, but worth a mid-reset check if either item carries past week four.

The Rural North waste increase noted in Section 3 (about $0.40/store/week versus the buyer's plan) is a deliberate trade-off for mandatory vegetarian-anchor compliance and net GP gain — flagging it here so it isn't misread as a miss in the first four-week read.

Caprese Ciabatta, Protein Snack Box, and Metro Core's Sushi facing were each piloted in a subset of stores, never the full cluster. Recommend a week-4 read against actuals before deciding whether to extend any facing to the balance of a cluster's stores.

You are a category planning analyst at Blue Mesa Market, an 84-store convenience/grocery retailer. The prepared-foods merchant has asked you to review a July reset proposal for the refrigerated grab-and-go case before it is released to Space Planning and field operations. The proposal came out of vendor line reviews and includes several new items, but the case is capacity-constrained and the first four weeks of the reset must work with the delivery network that is already signed.

Using the attached materials, decide which proposed item and cluster changes should be accepted, changed, or rejected for the first four weeks of the reset. Your recommendation should protect lunch traffic and gross profit while reducing avoidable shrink and avoiding store-level execution problems. The senior merchant needs a practical decision, not a theory memo: identify the highest-risk parts of the proposal, state the revised cluster-level assortment, and show the supporting economics and capacity reconciliation.

Work only from the attached materials. Treat the merchant handoff as authoritative for business rules and trust hierarchy. Treat internal sales, waste, and inventory records as the demand signal; do not rely on supplier projections or proposal comments as proof of demand. Treat signed vendor offer letters as authoritative for credits, route eligibility, and launch support. Do not invent additional case capacity, delivery days, vendor credits, or substitute items that are not in the files. Where the proposal conflicts with the handoff, internal records, or signed terms, explain the conflict and resolve it using the more authoritative source.

    Prepared Foods Reset Handoff
    Blue Mesa Market - Q3 2026 refrigerated grab-and-go case
From: L. Moreno, Senior Merchant - Prepared Foods
To: Category Planning / Space Planning
    Date: June 10, 2026
Context: The July reset has to protect lunch traffic while taking shrink dollars out of the case. The buyer proposal was assembled after vendor line reviews, but it has not been reconciled to current tray capacity, delivery cadence, or the signed trade terms. Stores are already flagging that the case is hard to recover after the noon rush, so the final call needs to be operationally boring even if the vendor story is exciting.
    Decision rules for this reset
Fit the first four weeks of the July reset into the live refrigerated case. Do not assume the September lease-line change, extra trays, or extra driver stops will materialize.
Treat internal sales, waste, and inventory records as the demand signal. Supplier projections in the proposal are not an accepted demand source for this call.

The pilot data confirms several hand calculations and sharpens others — notably GP-per-tray-slot flips the Commuter Caprese decision even further, and exposes a consistent 0.5-slot capacity overage pattern. Let me build the full reconciliation (proposal vs. revised, capacity check, GP/waste impact) in code so every number in the deliverables is machine-checked.

Both deliverables are complete in /workspace/output/.

grab_go_reset_memo.docx — merchant-facing memo: bottom line, the 5 highest-risk parts of the proposal, revised cluster-level assortment, supporting economics, capacity reconciliation, and pre-launch action items.

reset_decision_workbook.xlsx — 8-tab supporting workbook (Cluster Summary, Capacity Check, Proposal Reconciliation, Item Economics, Demand & Waste Detail, Signed Vendor Terms, Raw Data, Read Me), fully formula-driven off the source data (1,879 formulas, zero errors).

Key findings, working strictly from the four source files:

    • The proposal doesn't fit the live case. 4 of 5 clusters run 0.5 tray slots over capacity; Metro Core has zero slack. The revised plan fits everywhere with buffer to spare.
    • It conflicts with signed vendor terms three times: Caprese Ciabatta is proposed for Highway/Travel, but GreenFork's letter blocks that route; Spicy Tuna Sushi Roll is proposed for Commuter/Campus, but Sakura's letter covers only Metro Core route M-11; Turkey Cranberry Sandwich is kept in Highway/Travel, but EatWell's letter cuts off billbacks after Jan 31 and it's a winter item.
    • It would leave two clusters with zero vegetarian option (Highway/Travel, Rural North) once Hummus is pulled everywhere and Caprese can't legally route there — a direct violation of the handoff's mandatory rule. Fixed by reinstating Hummus in both.
    • Net effect: revised plan delivers +14.9% network GP over current ($6,077→$6,984/week) while cutting network waste 15.9% ($422→$355/week) — the buyer's proposal as submitted would have increased waste 9.4%, the opposite of the reset's purpose.

One implementation note: Node.js wasn't available in this environment for the docx skill's usual JS path, so I built the memo with python-docx instead, fixing a couple of OOXML element-ordering issues along the way and confirming the file passes full schema validation.

5 failure modes across 8 verifier failures

  1. 1Allocation or Selection Plan IncorrectView on Failure Modes ↗Reasoning and Computation2 failures

    Description

After eligibility is established, does the artifact assign a scarce resource, facing, shelf position, assortment item, or appointment slot to the wrong recipient or produce the wrong required final set?

Failure evidence · per affected verifier

    • The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    • The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

  2. 2Quantity, Cost, Capacity, or Rate Calculation WrongView on Failure Modes ↗Reasoning and Computation2 failures

    Description

With the correct source rows and eligibility decisions available, is a required order quantity, excess, cost, credit, capacity, production-mix value, threshold flag, or weighted rate calculated incorrectly?

Failure evidence · per affected verifier

    • The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    • The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

  3. 3Required Rationale or Authority Statement OmittedView on Failure Modes ↗Presentation and Communication2 failures

    Description

Is the underlying decision correct or substantially present, but the memo fails to state a required rule hierarchy, source-governance principle, item-specific reason, signed-term basis, or operating condition?

Failure evidence · per affected verifier

    • The memo protects Chicken Caesar Wrap and gives Protein Snack Box launch space but never states the full required rationale together: OOS pressure for Caesar, and pilot performance, low waste, code date, and scan credit for Protein Snack Box.

    • The memo applies signed vendor terms and internal data correctly in specific decisions but never states the explicit trust-hierarchy principle that internal sales, waste, and inventory records govern demand over supplier or buyer claims.

  4. 4Eligibility or Controlling Rule Applied IncorrectlyView on Failure Modes ↗Reasoning and Computation1 failure

    Description
