    Why it matters

The task requires a decision that protects lunch traffic and profit, not just deletes weak SKUs.

    How to pass

Checks whether the memo prioritizes the core traffic and profitable launch items.

    Reads

Failure mode Required Rationale or Authority Statement Omitted

    Why it failed

The memo protects Chicken Caesar Wrap and gives Protein Snack Box launch space but never states the full required rationale together: OOS pressure for Caesar, and pilot performance, low waste, code date, and scan credit for Protein Snack Box.

    Justification

The memo keeps Chicken Caesar Wrap in all five clusters and gives Protein Snack Box launch space, with Protein Snack Box justified by pilot velocity, 5-day code, and signed scan allowance. However, it does not explicitly identify Chicken Caesar Wrap as a protected/core lunch traffic driver with OOS pressure, and it does not explicitly cite low waste for Protein Snack Box. The required priority-item rationale is therefore incomplete under the rubric.

  • trust_hierarchyLLMPass
    Why it matters

The task's central trap is that supplier projections and proposal comments conflict with the authoritative demand and vendor-term sources.

    How to pass

    Reads

Failure mode Unsupported Permission or Source Fact Introduced

    Why it failed

The Metro Core sushi recommendation depends on an unresolved case-pack or sub-case replenishment confirmation that the packet never documents.

    Justification

The revised assortment stays within the 10 named SKUs and fits the stated tray capacities, and it limits sushi to Metro Core M-11 and rejects blocked Caprese expansions. However, the sushi recommendation is not fully compliant with the rubric because the memo says it needs a special replenishment setup before go-live—"a shared case across a smaller store set, or a lower per-delivery quantity"—which is an unlisted case-pack/order-pattern change the recommendation materially depends on.

  • executionLLMFail
    Why it matters

    How to pass

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    Justification

The memo provides cluster-level facings and slot totals, but several required outcomes do not match the rubric: Metro Core shows 11.5 slots, not 12.0, and Hummus Veggie Wrap is 1, not 0; Commuter Suburban is 9.0, not 10.0; Highway / Travel is 6.5, not 7.5; Rural North is 6.5, not 6.0, and Southwest Chicken Bowl is 1, not 0. Since all listed cluster-specific outcomes are required, the rubric is not satisfied.

  • workbook_structureLLMPass

  • core_final_facingsLLMFail
    Why it matters

This keeps the load-bearing final allocation check while avoiding double-counting the Egg Salad, Turkey Cranberry, Caprese, and Hummus decisions.

    How to pass

Checks workbook final facing allocations for core traffic, base assortment, profit-launch, and route-limited SKUs not separately covered by weak-SKU or vegetarian-distribution checks.

    Reads

Failure mode Allocation or Selection Plan Incorrect

    Why it failed

The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

    Justification

The final facing plan has multiple material mismatches. In Final Assortment / Proposal Reconciliation, Chicken Caesar Wrap (GGS-84QJ) is MET 2, COM 1, CAM 2, HWY 1, RUR 1, not the required 2,2,2,2,2, and it is below 2 in COM/HWY/RUR. Southwest Chicken Bowl (GGS-9PQL) is 1,1,1,1,1, not the required 2,1,1,1,0. Because two or more listed values differ from the expected facings, the rubric fails.

  • capacityLLMFail
    Why it matters

A capacity-constrained reset must prove both that the original proposal was corrected and that the final plan fits live case capacity.

    How to pass

Checks whether the workbook numerically reconciles proposal capacity conflicts and final capacity compliance.

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

    Justification

The workbook does include numeric capacity reconciliation by cluster (live capacity, proposal slots, revised slots, slack, and fits/over indicators), and it separately shows the proposal overages for Commuter/Campus/Highway/Rural. However, the final tray-slot uses do not match the required values: it shows revised/final uses of Metro 11.5, Commuter 9.0, Campus 10.0, Highway 6.5, and Rural 6.5, not the rubric’s required 12.0, 10.0, 10.0, 7.5, and 6.0.

    Why it matters

Vendor-term accuracy is essential because unsupported credits or route eligibility would make the reset economics and execution plan unusable.

    How to pass

    Reads

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The signed Urban Spoon $0.35 scan credit for Protein Snack Box is named only in a summary note and is never carried into the row-level economics calculations.

    Justification

Vendor Terms correctly state Sakura is Metro Core-only for route/50% waste credit, GreenFork credit is limited by delivery frequency with 0 credit in HWY/RUR, and Turkey Cranberry has no Q3 return/billback support, and the final assortment follows those terms. But the required Urban Spoon Protein Snack Box $0.35 per scanned-unit support is not applied in Item Economics: there is no scan-support field, the note says Urban Spoon and EatWell carry no shrink credit, and GGS-6BGH net GP is calculated as gross GP minus waste only (e.g., MET 15.9347 - 0.3267 = 15.6081).

Failure mode Quantity, Cost, Capacity, or Rate Calculation Wrong

    Why it failed

The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    Justification

The memo does not satisfy the required explicit capacity treatment. Its final table shows Highway / Travel at 6.5 of 8.0 slots and Rural North at 6.5 of 7.0 slots, not the rubric’s required 7.5/8.0 with 0.5 open and 6.0/7.0 with 1.0 open. It also does not explicitly state, with those values, that leaving the space open is preferable to forcing weak/unsupported perishables into those clusters.

Bottom Line

Recommend proceeding with a revised version of the July reset, not the buyer proposal as submitted. The proposal was built from vendor line reviews before it was checked against tray capacity, delivery cadence, or the signed vendor terms, and it fails all three checks in places. Two problems drove the revision:

Capacity: the proposal does not physically fit — it needs 49.0 tray slots chainwide against 47.0 available, and it is over capacity in four of the five clusters (Commuter Suburban, Campus/Hospital, Highway/Travel, Rural North); only Metro Core is even close, and there at zero slack.

Compliance and data: several placements are not supported by the signed vendor letters or by our own sales/waste data — most notably a sushi expansion beyond its signed route and a vegetarian swap that would have left one cluster with no credible vegetarian option.

The revised case fits in all five clusters with a working buffer, and it does this while generating more gross profit and less shrink than the proposal as submitted:

Chain weekly net gross profit: $6,890 vs. $6,768 in the proposal (+$123/week, +1.8%; roughly +$490 over the four-week window).

Chain weekly waste dollars: $340 vs. $431 in the proposal (–$91/week, –21.2%; roughly –$366 over the four-week window).

This improvement comes while removing two chronic high-shrink SKUs (Egg Salad Croissant, Turkey Cranberry Sandwich) and pulling sushi back to its signed route — it is not a trade of margin for compliance, both point the same direction.

Highest-Risk Parts of the Proposal

In order of how much damage each would do if it reached stores unchanged:

1. The case does not fit.

Every cluster except Metro Core is over its tray-slot limit once oversized trays (bowls, salads, sushi at 1.5 slots per facing) are counted correctly. Space Planning would have hit this at reset and had to cut something on the floor, store by store, with no guidance on what to cut first.

2. Sushi was proposed beyond its signed route.

The buyer proposal adds Spicy Tuna Sushi Roll in Metro Core, Commuter Suburban, and Campus/Hospital. The signed Sakura Express letter confines the daily route, the case-pack/hold-over terms, and the 50% shrink credit to Metro Core stores on route M-11 only, and explicitly states the Commuter and Campus pilots "were line-review tests" and "not part of the signed launch commitment." Those two clusters also produced the worst waste in the entire review (32.5% and 26.1%).

3. The vegetarian swap would have left Rural North with no credible vegetarian option.

The proposal removes Hummus Veggie Wrap in every cluster to fund Caprese Ciabatta, but does not add Caprese in Rural North (it is route-blocked there — see below) and instead keeps Egg Salad Croissant as that cluster’s only vegetarian item. The handoff is explicit that Egg Salad should not be a cluster’s only vegetarian answer.

4. Caprese was proposed in a cluster the vendor has not signed for.

The signed GreenFork letter states in plain language that Highway/Travel and Rural North "are not approved for Caprese route expansion under this letter" and that "future expansion requires a new signed routing addendum." The proposal adds Caprese in Highway/Travel anyway, supported only by a supplier projection — there is no pilot data for that cluster at all.

5. Two chronic high-shrink SKUs were retained against the data.

Turkey Cranberry Sandwich (kept in Highway/Travel "if space allows") is running 22.4% waste there with no vendor billback support past January 31, 2026. Egg Salad Croissant (kept in Rural North because "regulars still ask for it") is running 24.3% waste, the worst of any SKU-cluster combination in the file. The handoff calls out both by name and says to remove them absent a profitable, data-supported role.

6. Supplier projections were used as demand evidence where the pilot was thin.

The buyer comments say as much directly ("use supplier traffic estimate where pilot is thin"). Checked against actual pilot sales, the supplier’s sushi projections run 62% high in Metro Core, 126% high in Campus/Hospital, and 291% high in Commuter Suburban. The handoff is explicit that supplier projections are not an accepted demand source for this call.

What Changed, and Why

Vegetarian anchor protected in every cluster.

Hummus Veggie Wrap is reinstated in all five clusters rather than removed. In Metro Core and Campus/Hospital it runs alongside Caprese, which fits both places on delivery cadence (5 deliveries/week) and cluster mission — Campus/Hospital in particular is noted as a cluster where meatless options over-index. In Commuter Suburban, Highway/Travel, and Rural North, Hummus is the only vegetarian item, and in each of those cases the data or the signed terms rule out Caprese as a substitute (below).

Caprese confined to where the vendor has signed and the pilot supports it.

Accepted in Metro Core and Campus/Hospital — the two strongest pilot reads (6.4%–8.4% waste) with full route approval. Rejected in Commuter Suburban: the vendor has signed a route there, but it was the weakest of the three tested pilots (16.4% waste, lowest velocity), and Hummus outperforms it on credit-adjusted net GP even after GreenFork’s 30% shrink credit ($7.33 vs. $6.33 per store per week). Rejected in Highway/Travel and Rural North on contractual grounds — the signed GreenFork letter blocks route expansion into both.

Sushi confined to its signed route, and sized to the data.

Kept in Metro Core only, cut from 2 facings to 1. Even setting aside the "don’t give it more room than the data justifies" guidance, 2 facings need 3.0 tray slots and only 2.0 remain in Metro Core once the vegetarian anchor and Protein Snack Box are sized properly — it does not fit at 2 facings regardless. Rejected outright in Commuter Suburban and Campus/Hospital, where the vendor letter is explicit that those pilots were line-review tests, not a signed commitment.

Two legacy/seasonal SKUs exit the case entirely.

Turkey Cranberry Sandwich (previously held in Highway/Travel) and Egg Salad Croissant (previously held in Rural North) both exit. Both are running 20%+ waste with no vendor billback or shrink credit, "regulars ask for it" is a Rural DM anecdote rather than sales/waste/inventory data, and both SKUs are named explicitly in the handoff as candidates to remove absent a current, profitable role. Removing them also fixes part of the capacity overage in both clusters.

Protein Snack Box facings right-sized to pilot velocity.

Held at 2 facings in Metro Core, Commuter Suburban, and Campus/Hospital, where pilot velocity ran 3.9–5.6 units/store/week. Reduced to 1 facing in Highway/Travel and Rural North, the two lowest-velocity clusters (1.8–2.7 units/store/week) and the two clusters the handoff specifically asks to run "fewer, cleaner choices." The item’s 5-day code covers this demand at 1 facing without added out-of-stock risk.

Held for a Future Review

Caprese Ciabatta in Commuter Suburban is contractually eligible (GreenFork has not blocked the route there) but is not recommended for these first four weeks — it is the weakest of the three tested pilots and loses to Hummus on a net-GP basis. Revisit after Metro Core and Campus/Hospital have a full-scale (not pilot-scale) read.

Supporting Economics

Figures use internal sales/waste/inventory records only (8 weeks, April 6–May 25, 2026), credit-adjusted per the signed vendor letters. Supplier projections are excluded per the handoff. Full SKU-by-cluster detail is in reset_decision_workbook.xlsx (tab: Item Economics).

Execution Risks and Watch Items for Space Planning / Field Ops

Confirm the M-11 store list before ranging sushi. the signed Sakura Express credit and daily route apply to Metro Core stores on route M-11, not to the Metro Core cluster as a whole. Our data is aggregated at the cluster level. Before ranging sushi, confirm which of the 18 Metro Core stores actually sit on route M-11, and range only those — do not extend to all Metro Core stores by default.

Sushi case-pack math needs a real replenishment plan, not a default case order. Sushi carries a one-day code, a 12-unit case pack, and a "do not hold over" requirement, against modest per-store demand (about 3.15 units/store/week, roughly 0.45/day). A full 12-unit case delivered daily to every store would itself create waste. Replenishment should confirm the actual store-level order/delivery pattern (e.g., a shared case across a smaller store set, or a lower per-delivery quantity) before go-live.

Hummus 2-day code in low-frequency clusters is a continuation, not a new risk. Hummus already runs in Highway/Travel (3 deliveries/week) and Rural North (2 deliveries/week) today under its 2-day code — this recommendation continues that arrangement rather than introducing it fresh. It is a tighter fit than the handoff’s general delivery-day guidance prefers, so it is worth normal spoilage/OOS monitoring, but it is not a new risk.

Vendor scan-allowance caps are not binding in the first four weeks. At the recommended facings, projected 4-week receipts run well under both caps — about 424 of the 5,500-unit GreenFork scan allowance for Caprese (Metro Core + Campus/Hospital, July 13–August 9 window) and about 1,322 of the 8,000-unit Urban Spoon allowance for Protein Snack Box (all 5 clusters, first six weeks). No action needed now; worth tracking if either item’s rollout expands.

FreshPack Deli has no signed letter on file. No signed offer letter was provided for FreshPack Deli (Cobb Salad, Egg Salad Croissant) in this review. Neither SKU’s recommendation depends on vendor terms, but Category Planning should secure a current signed agreement before the next reset.

Facings above tested pilot depth should be monitored. Protein Snack Box holds at 2 facings in Metro Core, Commuter Suburban, and Campus/Hospital — the same facing count the buyer proposed. Sales rates in this memo reflect pilot performance and are not scaled up for the added facing; watch actual sell-through in weeks 1–2 to confirm the second facing earns its space.

Full item-level economics, the complete 50-line proposal reconciliation (accept / change / reject with reason and authoritative source for every line), the vendor terms reference, and the tray-slot capacity check behind this recommendation are in reset_decision_workbook.xlsx.

You are a category planning analyst at Blue Mesa Market, an 84-store convenience/grocery retailer. The prepared-foods merchant has asked you to review a July reset proposal for the refrigerated grab-and-go case before it is released to Space Planning and field operations. The proposal came out of vendor line reviews and includes several new items, but the case is capacity-constrained and the first four weeks of the reset must work with the delivery network that is already signed.

Using the attached materials, decide which proposed item and cluster changes should be accepted, changed, or rejected for the first four weeks of the reset. Your recommendation should protect lunch traffic and gross profit while reducing avoidable shrink and avoiding store-level execution problems. The senior merchant needs a practical decision, not a theory memo: identify the highest-risk parts of the proposal, state the revised cluster-level assortment, and show the supporting economics and capacity reconciliation.

Work only from the attached materials. Treat the merchant handoff as authoritative for business rules and trust hierarchy. Treat internal sales, waste, and inventory records as the demand signal; do not rely on supplier projections or proposal comments as proof of demand. Treat signed vendor offer letters as authoritative for credits, route eligibility, and launch support. Do not invent additional case capacity, delivery days, vendor credits, or substitute items that are not in the files. Where the proposal conflicts with the handoff, internal records, or signed terms, explain the conflict and resolve it using the more authoritative source.

    [] Prepared Foods Reset Handoff
    [] Blue Mesa Market - Q3 2026 refrigerated grab-and-go case
[] From: L. Moreno, Senior Merchant - Prepared Foods
[] To: Category Planning / Space Planning
    [] Date: June 10, 2026
[] Context: The July reset has to protect lunch traffic while taking shrink dollars out of the case. The buyer proposal was assembled after vendor line reviews, but it has not been reconciled to current tray capacity, delivery cadence, or the signed trade terms. Stores are already flagging that the case is hard to recover after the noon rush, so the final call needs to be operationally boring even if the vendor story is exciting.
[Heading1] Decision rules for this reset
[ListBullet] Fit the first four weeks of the July reset into the live refrigerated case. Do not assume the September lease-line change, extra trays, or extra driver stops will materialize.
[ListBullet] Treat internal sales, waste, and inventory records as the demand signal. Supplier projections

    Summary

    Both deliverables are in /workspace/output/:

grab_go_reset_memo.docx — merchant-facing memo leading with the six highest-risk parts of the proposal (capacity infeasibility, sushi beyond its signed route, the Rural North vegetarian gap, Caprese proposed where GreenFork hasn't signed a route, two high-shrink legacy SKUs kept against the data, and reliance on inflated supplier projections), then the revised cluster-by-cluster facing grid, capacity reconciliation, rationale for each major change, supporting economics, and execution risks for Space Planning/field ops.

reset_decision_workbook.xlsx — 11-tab formula-driven workbook (Summary, Final Assortment, Capacity Reconciliation, Item Economics, Proposal Reconciliation Log, Vendor Terms, Demand Summary, plus raw source-data tabs), zero formula errors, fully auditable back to the source CSVs/PDF.

Key findings that drove the recommendation:

    • The proposal as submitted doesn't fit the case — it needs 49.0 tray slots chainwide against 47.0 available, over capacity in 4 of 5 clusters. The revised plan fits everywhere (43.5/47.0) with sensible buffers.
    • Signed vendor terms overrode several proposal placements: sushi confined to Metro Core only (Sakura Express letter excludes Commuter/Campus pilots by name), Caprese blocked from Highway/Travel and Rural North by contract.
    • Reinstating Hummus Veggie Wrap in all five clusters (rejecting its proposed removal) fixed a vegetarian-coverage gap and, combined with removing Egg Salad Croissant and Turkey Cranberry Sandwich (both 20%+ waste, no vendor billback support), produced a plan that nets +$123/week more gross profit (+1.8%) and $91/week less waste (-21.2%) than the original proposal — while fitting capacity and cutting two chronic shrink sources.
    • Supplier projections were excluded per the handoff; checked against actual pilot data, sushi's supplier estimates ran 62-291% above real sales.

4 failure modes across 7 verifier failures

  1. 1Quantity, Cost, Capacity, or Rate Calculation WrongView on Failure Modes ↗Reasoning and Computation3 failures

    Description

With the correct source rows and eligibility decisions available, is a required order quantity, excess, cost, credit, capacity, production-mix value, threshold flag, or weighted rate calculated incorrectly?

Failure evidence · per affected verifier

    • The memo correctly argues for leaving some capacity open rather than force-filling weak items, but the specific Highway and Rural North open-slot numbers do not match the required 7.5/8.0 and 6.0/7.0 values.

    • The workbook correctly shows live capacity and the buyer-proposal overages, but the final reconciled tray-slot totals per cluster do not match the required final values.

    • The signed Urban Spoon $0.35 scan credit for Protein Snack Box is named only in a summary note and is never carried into the row-level economics calculations.

  2. 2Allocation or Selection Plan IncorrectView on Failure Modes ↗Reasoning and Computation2 failures

    Description

After eligibility is established, does the artifact assign a scarce resource, facing, shelf position, assortment item, or appointment slot to the wrong recipient or produce the wrong required final set?

Failure evidence · per affected verifier

    • The memo's cluster-level final facings and slot totals consistently differ from the required exact values for Metro, Highway, and Rural North.

    • The workbook's final facing counts for Chicken Caesar Wrap, Southwest Chicken Bowl, and the other graded SKUs consistently differ from the required per-cluster values.

  3. 3Unsupported Permission or Source Fact IntroducedView on Failure Modes ↗Input and Instruction Comprehension1 failure

    Description

Does the recommendation depend on a waiver, approval, route, credit, corrective action, operating permission, or factual premise that is not documented in the packet?

Failure evidence · per affected verifier

    • The Metro Core sushi recommendation depends on an unresolved case-pack or sub-case replenishment confirmation that the packet never documents.

  4. 4Required Rationale or Authority Statement OmittedView on Failure Modes ↗Presentation and Communication1 failure

    Description

Is the underlying decision correct or substantially present, but the memo fails to state a required rule hierarchy, source-governance principle, item-specific reason, signed-term basis, or operating condition?

Failure evidence · per affected verifier

    • The memo protects Chicken Caesar Wrap and gives Protein Snack Box launch space but never states the full required rationale together: OOS pressure for Caesar, and pilot performance, low waste, code date, and scan credit for Protein Snack Box.
